The Tab Test: How to Calculate What Manual Work Is Actually Costing You

To calculate what manual work costs your business, multiply four numbers: times per week × minutes per instance × 52 weeks × your hourly rate. A task done 40 times a week at 2 minutes each, at $200/hour, costs $13,867 a year. Run it on your three worst tasks and you'll usually find between $30,000 and $80,000 in annual friction.
Last month I ran this with a founder who swore his ops were tight. Eleven tabs open. CRM, spreadsheet, email, Slack, project tool, another spreadsheet, calendar, and the first spreadsheet again.
I asked one question: how many times a day do you copy-paste between these?
He went quiet. Then: "…maybe 40?"

What is the Tab Test?
The Tab Test is a four-step, five-minute self-assessment that turns "we do a lot of manual work" into a specific annual number. You need a browser and a calculator. It works because most manual cost isn't hidden by complexity — it's hidden by the fact that nobody has ever multiplied it out.

Step 1: How many tools do you touch in a day?
Count your open tabs right now, plus anything you use daily that isn't currently open.
- 5 or fewer — manageable. Integrations would help, but they're not urgent.
- 6 to 8 — you have a connector problem. Data is siloed and you're the bridge.
- 9 or more — you are personally operating a manual integration layer between systems that were never connected.
Step 2: How do you measure copy-paste frequency?
For one hour, count every time you move information between tools. Tally marks on paper. Don't change your behavior to look better — you're the only one seeing this.
Multiply by your working hours. That's your daily rate.
Most people guess low by half. The founder above guessed 40 and the actual count was higher, which tracks with what the research shows: Harvard Business Review observed 137 workers across 20 teams at three Fortune 500 companies and measured roughly 1,200 application switches per day, costing just under four hours a week in pure reorientation — about 9% of total working time.
Nobody in that study would have guessed 1,200.
Step 3: Which task do you hate most?
Write down the three tasks you dreaded most this week. Don't overthink it. What made you groan? What did you put off?
Your frustration is diagnostic. It's pointing directly at the process that's broken — people don't dread work that flows. The task you hate most is usually the clearest place to start.
Step 4: How do you calculate the annual cost?
The formula:
times per week) × (minutes per instance) × 52 weeks ÷ 60 × (hourly rate)
Worked example. A task done 40 times a week, 2 minutes each:

That's one task. Run it on your three worst and the number gets uncomfortable fast. Across the businesses we assess, total manual friction typically lands between $30,000 and $80,000 a year — and that's before you count what the time could have produced instead.
A note on how to use this number. It's an estimate built on your own inputs, not a measurement. Its job isn't precision — it's scale. Knowing whether you're looking at a $5,000 problem or a $60,000 one tells you how much attention it deserves. Be conservative with your minutes-per-instance; the number is persuasive enough without inflation.
Why doesn't this cost show up anywhere?
Nobody puts "copy-paste between CRM and spreadsheet" on a P&L. It doesn't appear on a timesheet. It's just "work."
It shows up instead as the founder working until 8 PM. As the employee who "can't keep up." As the follow-up that didn't happen because someone was buried in data entry.
There's a second cost most people never calculate: accuracy. A study published in the Journal of the American Medical Informatics Association compared 6,930 manually entered records against their automated equivalents and found a 3.7% transcription error rate. Roughly one in every 27 entries was wrong.
Apply that to a sales pipeline. If you hand-move a few hundred records a month, you're not just paying in time — you're seeding your CRM with errors you'll make decisions on later.
What do you do with the number once you have it?
You have leverage.
Not every $67,000 problem needs a $67,000 solution. Usually it's a few well-placed integrations costing a fraction of what's leaking. The hard part isn't finding automation opportunities — it's knowing which two to build first, and which eight to ignore.
That's the entire job of an assessment: not to sell you software, but to rank the leaks by what it costs to plug them.

How many browser tabs is too many?
As a working rule: five or fewer daily tools is manageable, six to eight signals a connector problem, and nine or more means you're manually integrating systems that should be talking to each other. The count matters less than what you're doing between them — ten tabs you only read from is fine, four you constantly copy between is not.
Is 2 minutes per copy-paste realistic?
It's an estimate that includes finding the right tab, locating the field, pasting, and verifying it landed — not just the keystrokes. Some are faster, some involve reformatting and take much longer. If you want to be conservative, use 90 seconds; the annual figure will still surprise you.
What's the difference between this and a full assessment?
